The process of changing damaged wood shakes:
check for damage for outside of ceiling and from inside too. If you see that there are damaged shakes then scrap them out with a chisel and hammer, keep your hand steady to stop for damaging other shakes. Cut off the nails of the spoiled shakes (take care of your hand), then measure the area and cut a new shake to fit that area. Slide the new shake in the empty place and secure it with 2-5 galvanized nails, seal the nails with roofing cement and any other area that seems naked to you.
